And then there's the other client, where every piece requires three rounds of revisions, the account manager dreads the weekly check-in, and nobody can figure out why the output never quite lands.

The tempting explanation is talent fit: maybe the writer assigned to the smooth client is just better. Sometimes that's true. But more often—and I've watched this play out at enough agencies to be fairly confident—the difference is systemic. The smooth client has clear voice documentation, a well-structured brief, and established feedback patterns. The difficult client has none of those things, and every deliverable is a fresh guess about what they want.

Here are the seven systems I've seen make the difference. They're not glamorous. Most agency owners already know they should have them. The gap is usually between "we should do this" and "we actually do this consistently for every client."


System 1: Client Intake and Knowledge Capture

This is where most agencies fail first and hardest.

A typical onboarding looks like this: kickoff call, client shares some brand guidelines (maybe), agency gets access to the website, and production begins. The assumption is that the writer will "figure out the voice" over the first few pieces.

  • How they handle first person vs. third person vs. "we"

What it should not contain: general brand guidelines about logo usage, color palettes, or mission statements. Writers don't need to know the hex code for the primary button color. They need to know whether the client sounds like a professor or a coach.

(Side tangent: I've become mildly obsessed with voice documentation as a concept because it sits at this interesting intersection of linguistics, brand strategy, and practical production. The voice doc is living—updated after every round of meaningful feedback. If a client pushes back on tone, that feedback gets integrated into the document. Step 2: Outline review (for long-form) — For content over 1,200 words, a structural review before full draft prevents the "this is well-written but not what I wanted" response. Not every client wants this step. Offer it; let them opt out.

Step 3: First draft delivery with context — Don't just send the doc. Include a brief note: "Here's the angle we took and why. Specifically looking for feedback on tone and whether the CTA aligns with your current priorities." Directed feedback questions produce useful responses. Open-ended "let me know your thoughts" produces vague or contradictory feedback.

Step 4: Revision with boundary — One round of revisions is included. Additional rounds are billable. This isn't about nickel-and-diming—it's about creating an incentive structure where feedback is consolidated and specific rather than dripped out across five email threads.

Step 5: Final approval — Client signs off. Published content cannot be revised without a new scope. This seems formal, but without it, you get the "actually, can we tweak that intro one more time" cycle that never ends.


System 5: Quality Checklist

Every piece of content leaving the agency should pass through a standardized checklist. Not a subjective "does this feel good?" review—a concrete list of verifiable items.

Here's a starting point. Adapt it to your agency's standards:

  • Does the content match the approved brief (topic, angle, audience, keyword)?
  • Is the voice consistent with the client's voice doc?
  • Are all facts, statistics, and claims sourced or verifiable?
  • Does the structure follow the approved outline (if applicable)?
  • Are there zero spelling, grammar, and formatting errors?
  • Does the content include internal links as specified?
  • Is the meta description written and within character limits?
  • Does the headline accurately represent the content (no clickbait unless that's the brand voice)?

That's eight items. You might have more, but resist the temptation to build a 30-item checklist that nobody actually completes. The checklist should take under five minutes. If it takes longer, it's not a checklist—it's a review process masquerading as a checklist.

The value proposition to clients is straightforward: they're paying for one piece of strategic content and getting five to eight pieces of derivative content at marginal cost. For the agency, repurposing increases revenue per piece of research and strategic thinking, which is the expensive part.

The protocol part matters because without documentation, repurposing happens inconsistently. Some account managers remember to propose it. Others don't. A protocol ensures that every content delivery includes a "here's how we can extend this" recommendation.


System 7: Performance Review Loop

The last system is the one that makes all the other systems better over time.

Monthly—or at minimum quarterly—review the performance data for each client's content. Not as a client deliverable (though you can turn it into one). As an internal learning tool.

What to look at:

  • Which pieces performed above/below expectations? Why?
  • What patterns appear in client feedback across the portfolio?
  • Are revision rates trending up or down by client?
  • Are there voice drift issues (content getting more generic over time)?

This review should feed back into the other six systems. If performance data shows that a certain content type consistently underperforms for a client, that changes the brief template for that account. If revision rates are climbing, the voice doc probably needs updating.

The agencies that do this—genuinely do this, not just schedule it and skip it when things get busy—build compounding institutional knowledge. Each month's content production makes next month's slightly better. Over a year, the improvement is substantial.


The Order of Implementation

If you're looking at these seven systems and thinking "we have maybe two of these," here's the order I'd suggest building them:

  1. Quality checklist — Fastest to implement, immediate impact on client satisfaction
  2. Voice documentation — Reduces revisions, improves consistency
  3. Client intake — Prevents misalignment that causes downstream problems
  4. Approval workflow — Structures the feedback loop
  5. Content calendar — Most agencies already have a version; refine it
  6. Performance review — Requires data from the other systems to be useful
  7. Repurpose protocol — Revenue expansion, build after core quality is solid

This isn't the only valid order, but it prioritizes quick wins and client-facing improvements first. Systems that primarily benefit internal operations (calendar, performance review) come after systems that directly improve what clients see.
